Abstract
PT. Sarijaya Sukses Mandiri (SSM) merupakan perusahaan distribusi makanan beku premium yang setahun belakangan ini memiliki permasalahan pada distribusi berupa kurang efisiennya proses bisnis perusahaan yang mengakibatkan keuntungan yang didapat oleh perusahaan menurun. Data menunjukkan adanya peningkatan-peningkatan pemesanan dari toko, namun perkembangan persentase keuntungan PT. SSM juga tergolong tidak meningkat. Perusahaan menghadapi permasalahan yang menyebabkan terjadinya penumpukan barang di gudang yang membuat keuntungan yang didapat tidak maksimal.1 Dengan melakukan wawancara dengan pimpinan perusahaan dan melihat proses bisnis dari PT. SSM, bisa dilihat bahwa persentase keuntungan1 yang tidak berkembang adalah akibat dari fix cost yang juga naik seiring dengan meningkatnya pemesanan ditambah dengan terjadinya penumpukan dibeberapa merek. Strategi dibuat menggunakan dengan analisa Matriks BCG3 dan didapat strategi untuk mengeluarkan barang yang menumpuk menggunakan promosi dan mengurangi jumlah barang yang terbukti tidak laku. Risiko4 yang menjadi penghambat PT. SSM dalam menjalankan rencana yang dibuat meliputi kompetisi pasar, kegiatan pesaing bisnis, sistem penyimpanan dan distribusi. Permasalahan utama yang masuk sebagai top event2 antara lain adalah barang yang dipromosikan tetap kurang penjualannya dan risiko ditinggal oleh principal terkait. Mitigasi risiko diperlukan supaya strategi yang dibuat berdasarkan Matriks BCG (3) bisa dijalankan. Risiko4 dimitigasi dengan melakukan mitigasi frekuensi dan dampak dari masing-masing risiko sehingga nilai risiko masuk ke dalam batas aman yang bisa ditoleransi oleh PT. SSM. Kata Kunci: keuntungan, Top Event, Matriks BCG, risiko. / PT. Sarijaya Sukses Mandiri (SSM) is a premium frozen food distribution company which in the past year has had problems with distribution in the form of inefficient company business processes which have resulted in decreased profits for the company. The data shows that there are increases in orders from stores, but the development of the profit percentage of PT. SSM is also classified as not increasing. The company faces a problem that causes the buildup of goods in the warehouse which makes the profit that is not maximized.1 By conducting interviews with company leaders and looking at the business processes of PT. SSM, it can be seen that the percentage of profit1 that does not grow is the result of fix costs which also increase along with the increase in orders coupled with the accumulation of several brands. The strategy is made using the analysis of the BCG Matrix3 and a strategy is obtained to remove items that have piled up using promotions and reduce the number of items that are proven to be unsold. Risk4 which is an obstacle for PT. SSM in carrying out the plans made include market competition, business competitor activities, storage and distribution systems. The main problems included in the top event2 include the lack of sales of the promoted goods and the risk of being abandoned by the related principal. Risk mitigation is needed so that the strategy based on the BCG Matrix3 can be implemented. Risk4 is mitigated by mitigating the frequency and impact of each risk so that the risk value is within the safe limits that can be tolerated by PT. SSM.
